The three lead costs quoted most often (home services, HVAC plus plumbing, HVAC-only city data) measure different scopes, so pick the one that matches your accounts and never average them.

Lift the non-branded book rate to 50% by answering after-hours and overflow calls, and the booked appointment drops to about $298 with no change to the ad account.

SEO and the map pack benchmarks for HVAC

Yes, separate branded and non-branded search: in the booked-job table, a branded appointment costs about one sixth of a non-branded one, so a blended report credits your ads for demand your name already earned. No study above publishes an audited cost per lead for organic or map pack traffic, so the SEO benchmark you can defend is your own, built from call tracking (with a separate Google Business Profile number) and first-touch and last-touch reports over the same 30 to 90 day window.

How to set a good HVAC ROAS target with customer lifetime value

Your ROAS target starts at break-even, which is 1 divided by gross margin, and moves up or down with lifetime value. ROAS is revenue divided by ad spend; ROI is gross profit after ad spend and fees, divided by total marketing investment.

SearchLight’s January 2026 HVAC non-branded campaigns returned 2.76x (general HVAC), 2.94x (AC repair) and 3.69x (heating repair, on a $3,225 average ticket) in closed revenue, against 9.55x for HVAC Local Services Ads in February 2026. A 35% margin shop breaks even near 2.9x, so general HVAC search at 2.76x loses money on the first job.

A maintenance member who later books a repair and a replacement earns the gross profit of all three rows, which is why a first-visit ROAS below break-even can still pay. Published HVAC lifetime value figures disagree by more than 5x, so use your own: revenue since acquisition from every customer won 24 months ago, divided by the count.

What the numbers mean for your 2026 plan

  1. Move budget between Local Services Ads and Search Ads only on booked-appointment cost. LSAs bill per lead and Google decides who sees you; Search Ads bill per click and you control keywords, ad copy and landing pages.
  2. Run each intent as its own campaign. Emergency repair, planned replacement and maintenance carry different margins, and commercial work should be judged on qualified opportunities, proposal win rate and contract value rather than consumer lead counts.
  3. Treat direct mail, radio and TV as a measurement problem before calling them failed channels. Frequently Asked Questions

Why do HVAC PPC benchmarks look nothing like what I see in my city?

Because even the city data is partly modeled. MB Adv Agency observes only 32 cities through its own campaigns; the other 144 are WordStream-calibrated estimates, and it has conversion data for just 25. Season, climate and the number of bidders on your service keywords move your auction more than any national table.

Do Local Services Ads charge HVAC companies for bad leads?

Sometimes. Google’s Local Services help page says leads judged invalid at first contact aren’t charged and charged leads can be credited automatically, usually within 30 days. Google no longer credits “job type not serviced” or “geo not serviced” leads, so a loose service area now costs you directly.

Do these benchmarks apply if my company also does plumbing?

Partly. SearchLight’s February 2026 LSA data splits the trades: plumbing leads averaged $57 with a 44.5% book rate and 6.85x closed ROAS, and HVAC’s average ticket was $2,110. A shop doing both should report each trade on its own line.

What should I budget if I only want non-branded Google Search leads?

Work backward from booked jobs. For example, 10 booked jobs a month at the non-branded book rate in the table needs about 27 leads, and at the HVAC-only general lead cost that is roughly $5,300 in ad spend before management. Performance Max and branded campaigns will look cheaper, but they do not buy the same new-customer demand.
